Speeding up a production system

At Sanindusa's sanitaryware factory in Portugal, the production system runs around the clock. Over the years it had slowed down so much that people on the line were waiting for the terminal. We made it faster without replacing it and without stopping production.

The situation

The production system tracks every washbasin and every toilet from casting through drying, glazing and firing to sorting. The whole factory works with it, on touch terminals right at the line.

The system has been in development since 2018, and it slowed down over the years. Confirming a piece left the terminal waiting for seconds, and the defect entry screen downloaded almost 2 MB of data.

The approach

You don't make blind changes to a system that runs around the clock. We worked in three steps.

  • Safety net: we raised the number of automated tests from 20 to about 3,400, running against a real database.
  • Measurements: load tests replay recordings of real operator work, with twenty people at the same time.
  • Changes: indexes and one database setting, lighter server responses, cached product images instead of text inside the data, duplicate requests removed.

The result

Logging a product defect now moves 97% less data over the network, and model photos download only once. The main database bottleneck with 20 operators working at the same time shrank by 98%.

We also fixed a bug that made entire kiln cars lose their output record. The terminal now verifies each car on the server, and unloading needs an explicit confirmation.
